From Retail Manager to HR Leader: How Carol Brown Built a People Function From the Ground Up

Eighteen years developing people in high-pressure retail gave Carol an instinct for what good looks like. AIHR gave her the credentials to land her first HR role and prove it.

Carol Brown spent nearly two decades as a District Training Manager at CVS, a major U.S. pharmacy and retail chain. People development was her full-time job, just not under an HR title. She built teams, coached managers through constant change, and made succession decisions that kept stores running. 

Her degree in early childhood education gave her something most HR professionals build over years: a deep understanding of how people learn differently and how to adapt to meet them where they are. She also noticed that when real people issues escalated to HR, the response often missed what it felt like to actually work the floor.

After loss, a deliberate step forward

After her husband passed, Carol knew one thing clearly: she needed to move forward, and she needed to do it differently. The HR career she had circled for years was the next move.

So she started looking, “I was just trying to find things that I could learn, flipping through articles, searching for resources, trying to find a way in,” she says.

Then she found Academy to Innovate HR (AIHR). The breadth of the programs, the practical approach built by HR practitioners, and covering everything from talent management to people analytics, was exactly what she was looking for.

Building the HR foundation before the job

Even with years of hands-on experience building teams and training managers, the structured frameworks opened new perspectives and opportunities.

“I’d been managing and developing people for years, so I thought I already knew talent management inside out. But AIHR showed me how much I was missing.”

She didn’t wait to apply what she was learning. She brought AIHR’s succession planning frameworks directly into her work at CVS. The managers she was training and the CSV leadership team found them more useful than anything the company had provided internally.

That early win gave her proof that what she was learning worked in the real world and gave her momentum. She completed the Learning & Development and HR Generalist Certificate Programs next, each chosen intentionally to close the gaps between where she was and where she wanted to go. 

She chose L&D because the certificate provided a framework for the training practices and succession plans she had been running on instinct at CVS. The HR Generalist program provided her with the compliance vocabulary, the policy architecture, and the foundations she would need the moment she stepped into a standalone role.

Ready to make the HR career move

Then came the call she had been building toward. Carol landed her first HR job at a service industry startup where the people function didn’t exist yet.

The startup she joined had grown quickly without an HR function to support it. As Carol began digging in, she found that processes were informal, compliance was inconsistent, and there was no structure to build on. Everything needed to be built from scratch.

Carol’s first priority became getting the basics right.

Learning at the speed of the job

The Resource Library became her operational backbone. She got the frameworks and templates she could adapt to her context. For a one-person department, it saves her a lot of time for more strategic decisions.

Within weeks, Carol had enacted compliant onboarding paperwork, corrected workers’ compensation classifications, established proper termination procedures, and implemented the state-mandated training that had never been conducted.

Even so, Carol still remembers feeling lost when she first started, “I was feeling like, ‘Oh my God, what did I do? Is this where I really should be?” 

She joined the Community Mentorship Program, where she was paired with a seasoned HR professional as her mentor. Her mentor helped her see past the self-doubt and gave her something just as valuable –the plan she needed to move forward. 

And when a live event covered exactly what Carol was struggling with, she typed her situation into the chat mid-session. She got a response from the speakers, while other attendees also shared advice from their own experience. “It was wonderful to get the answer to my questions right away,” she says. In that moment, the one-person HR department wasn’t so alone after all.

She learned in the evenings, on weekends, in half-hour blocks, slow and steady, but always moving. AIHR’s self-paced format made consistency possible despite a packed schedule.

Visible impact in 2 months

Less than two months in, Carol’s impact was already visible.

She initiated the company’s transition from a PEO to a standalone HRIS, drawing on what she learned in Compensation & Benefits. 

For a company that had been running on informal systems, it was a milestone. “Payroll was perfect last week,” she says. “Everybody got the time cards correct. I didn’t have employees coming to me saying they didn’t get paid.”

Carol’s next move was structural. She launched weekly leadership meetings built around a simple format: HR updates first, then the floor opens up. What are your wins? What can the rest of the group help you with? 

The effect was immediate. Managers who had previously felt unheard started becoming more engaged and collaborative. A catering chef and a floor manager began coordinating directly on event logistics, a working relationship that simply hadn’t existed before. “Everyone feels like they have a voice now,” Carol says. “Each meeting, more people are talking. I’m seeing a more collaborative workplace.”

She also spotted a young manager with great potential. Using the knowledge from the Talent Management course, she recognized him publicly and started building a structured learning path to help him reach his goal of becoming Director of Food & Beverage. “It was just the starting point. I can’t wait to see where I can lead these young managers and the young company to see how far we can go,” she says.

Earning credibility and trust as an HR Manager

Managers now come to Carol proactively for advice because they trust her judgment. “Carol, how can we make this better?” is a question she hears regularly.

That trust was earned, not given. When two managers had an ongoing conflict that had started to affect the wider team, her retail instinct would have been: get in the room, tell them to sort it out, and move on. Instead, she sat with both of them, worked through the root of the disagreement, and redirected the conversation toward solutions. It worked, and the working relationship that came out of it was stronger than before.

“In my years in retail, I never would have thought to do that,” she admits. “I would have said: you two take responsibility and work together.”

The shift from instinct to framework, from reaction to intention, is now showing results. She walked into a fast-moving, complex environment without an HR function and successfully built one. “It’s empowering,” she says.

After years of working toward it, her role and her purpose are finally aligned.

What’s next for Carol

Carol came to AIHR looking for a career change. What she found was a new professional identity, a new sense of purpose after a profound personal loss, and she proved that starting over at any stage is possible.

“Thanks to AIHR, I feel more confident in myself and my abilities to take this company from where they are now to a much better place,” she says.

Carol continues to learn, earning her SHRM-CP and building specialized skills through AIHR credentials. She treats AIHR not as a one-time course but as a long-term partner to return to as her role, and the startup around her grows.
